Resumen
En el siguiente artículo se realiza el diseño de una PMO para la empresa Zenertel SAS que labora en la industria de las Telecomunicaciones. Inicialmente se realizar una revisión del estado actual de la compañía en cuanto a la metodología de proyectos y su estructura organizacional. Luego se aplica un método cuantitativo para conocer el modelo de madurez que más adapte a la compañía, considerando diversos factores en su análisis. Mediante reuniones y aplicación del método se establece el grado de madurez, lo cual es insumo para iniciar establecer qué tipo de PMO implementar y las características propias de ésta, como objetivos, roles, funciones, entre otros. Se dimensionan todas las actividades a realizar para la futura implementación de la PMO, estableciendo el cronograma de trabajo, los recursos a emplear y los costos que se incurrirán para implementarla con su respectivo presupuesto. También se propone una metodología de proyectos basada en el estándar PMI para gestionar y administrar todos los proyectos, involucrando así procesos de otras áreas que aporten valor al nuevo modelo que se desea implementar.
In the following article, a PMO is designed for the Zenertel SAS Company that works in the Telecommunications industry. Initially, a review of the current state of the company will be made regarding the project methodology and its organizational structure. Then a quantitative method is applied to know the maturity model that best suits the company, considering several factors in its analysis. Through meetings and application of the method, the degree of maturity is established, which is an input to establish what type of PMO to implement and the characteristics of it, such as objectives, roles, functions, among others. All the activities to be carried out are dimensioned for the future implementation of the PMO, establishing the work schedule, the resources to be used and the costs that will be incurred to implement it with their respective budget. It also proposes a project methodology based on the PMI standard to manage and manage all projects, thus involving processes from other areas that add value to the new model that is to be implemented.
